Phase 1 : Strategic alignment & value framing

For each priority initiative, we apply the same rigor as in a project: co-design the target and test it at small scale.

Pilot identification: For each initiative, define a concrete first step—a low-risk pilot to test the solution in real conditions.

How do you handle long-term strategic initiatives that can’t be tested in a short pilot?
Great question. For deep transformations, the “pilot” doesn’t test the final solution but the first step. For example, in a 2-year cultural transformation, the pilot might be testing a new management practice in one team for a month. The goal isn’t to validate everything—but to validate we’re moving in the right direction.
Who leads these initiatives? Doesn’t it overload operational teams?
Our role is to structure and support pilots so they generate energy, not extra workload. We act as facilitators, bringing the method, running workshops, and ensuring follow-up. How does this method fit with our annual budget planning processes?
We integrate—we don’t replace. Phase 1 defines a budget envelope for the initiative portfolio. Then, each pilot has its own mini-budget. Validating a pilot “unlocks” the budget for deployment in a secure way. This staged approach allows for much finer, safer budget management aligned with proven results.
